Phase 1: Set the Foundation

Goal: Link company strategy to 3–5 core values

Actions:

  1. Clarify business priorities:

  • Are you growing fast? → Focus on Speed, Ownership

  • Struggling with quality? → Discipline, Customer Focus

  • Lacking initiative? → Teamwork, Innovation


  1. Select 3–5 Value Tags in POISUM

(You can adjust over time — start simple)


  1. Define “what good looks like” for each value

→ This will guide mission creation


Phase 2: Design Missions & Rewards

 Goal: Make values actionable and trackable

 Actions:

  1. Create 5–10 starter Missions per team

  • Tasks linked to value tags

  • Should be specific, visible, and completable


  1. Assign points to each mission

  • E.g. +10 for daily task, +30 for initiative


  1. Design your first Campaign

  • Duration: 30 days

  • Focus: 1–2 key values

  • Reward: Small but meaningful (recognition, lunch, spotlight)

 
Template:

Campaign Name: “Live Our Values – [Month]”

Duration: [Start–End]

Focus Value Tags: [e.g. Discipline, Teamwork]

Reward: [e.g. Top 3 – CEO Lunch]


Phase 3: Launch & Communicate

Goal: Get buy-in and early traction

Actions:

  1. Founder sends kickoff message

  • Reinforce why this matters

  • Emphasize reinforcement > punishment


  1. HR or Ops assigns first Missions

  • Encourage voluntary participation

  • Use posters, WhatsApp, or mini huddles to drive awareness


  1. Track early engagement

  • Share leaderboard by end of Week 1

  • Highlight participation, not just top scorers


Phase 4: Monitor & Motivate

Goal: Reinforce behavior, increase engagement

Actions:

  1. Weekly update to team:

  • Highlight top point earners

  • Share success stories linked to value tags


  1. Managers customize Missions for their teams

  • E.g. Sales: “Propose 1 upsell script” → Innovation

  • Warehouse: “Zero miscounts this week” → Discipline


  1. Mid-campaign push

  • Share campaign midpoint ranking

  • Offer a bonus mission or double-points day


Phase 5: Scale & Strategize

Goal: Use culture data to shape business execution

Actions:

  1. Review Dashboard Insights:

  • Which value tags are rising? Which are lagging?

  • Who are your culture champions?


  1. Run strategic campaigns:

  • E.g. “Innovation Sprint” if value is underperformed

  • “Leadership Month” for talent development


  1. Link POISUM data to HR/bonus systems

  • Bonus multipliers based on value scores

  • Promotion readiness tied to long-term points


Final Advice: Progress Over Perfection
  • Start with 3 values, 1 campaign, and a few missions.

  • You don’t need to get it perfect — you need to get it going.
